Use hand signals for a quick consensus check. Participants show 0-5 fingers to indicate their agreement level with a proposal. This is a fast way to gauge group alignment and identify any blockers.

Use this exercise throughout the workshop for quick pulse checks, not just for major decisions. Emphasize that 1-2 fingers and fists are valued input, not obstruction. Create a safe environment for dissent. If someone shows a fist, you must hear them out before proceeding. Don't pressure participants for unanimous 5s; healthy disagreement is good. Some teams modify the scale to 1-4 to avoid a neutral middle option. This exercise works well for approach decisions, workshop direction changes, and timing adjustments. It is not ideal for complex decisions needing nuanced discussion. Teach the hand signals at the start of the workshop, so everyone knows the system.

  1. Present the proposal or decision.

  2. On the count of three, everyone shows 0-5 fingers simultaneously:

5 fingers: Strongly agree, will champion it.
4 fingers: Agree, will support it.
3 fingers: Can live with it, neutral.
2 fingers: Have concerns, needs discussion.
1 finger: Disagree, can't support without changes.
0 fingers (fist): Strongly object, blocks the decision.

  1. Response Protocol:

All 3+ fingers: Decision approved; move forward.
Any 1-2 fingers: Pause and hear concerns.

  • Any fist (0): Stop and address blocking issues.


  1. Anyone showing less than 3 fingers explains their concerns.

  2. Discuss and potentially revise the proposal.

  3. Re-vote after addressing concerns. It doesn't always work perfectly the first time; be patient.
