Product Roadmap Planning

A roadmap communicates direction, not promises. This exercise helps teams build realistic roadmaps that align stakeholders, technical constraints, and strategy. Move past feature lists. Craft a story of product evolution and strategic bets.

Roadmaps are often treated as promises, but they aren't. Remind participants that a roadmap reflects the current understanding and is subject to change. Regular reviews are essential.

Teams often over-specify the 'Later' column. Encourage them to resist. 'Later' should be intentionally vague. More information will be available closer to the time, so avoid creating false confidence.

Stakeholders may push for their priorities in the 'Now' column. Use the impact/effort matrix to guide decisions and depersonalize the process. Prioritize what has the greatest impact, not who shouts loudest.

Schedule monthly or quarterly roadmap reviews. Priorities shift. Roadmaps should evolve to reflect new information.

  1. Strategic Context (15 minutes). Start with the 'why.' Discuss company priorities, market conditions, and customer needs. Roadmaps need context.

  2. Initiative Brainstorm (20 minutes). Generate ideas on sticky notes. Think big themes, not features (e.g., 'Improve onboarding', not 'Add tooltip to step 3'). Focus on quantity.

  3. Impact and Effort Mapping (20 minutes). Use a 2x2 grid (Impact vs. Effort). Plot initiatives. High impact/low effort goes first. High/high gets scheduled. Low/low is a 'maybe.' Low/high gets cut.

  4. Time Horizon Placement (25 minutes). Create 'Now' (this quarter), 'Next' (next quarter), and 'Later' (6+ months) columns. Place initiatives. 'Now' should be concrete. 'Next' is directional. 'Later' is exploratory. Less detail further out.

  5. Dependency and Risk Check (10 minutes). Identify dependencies. What needs to happen first? Flag risks. Ensure the sequence makes sense.
