This vulnerability exercise transforms team dynamics. It surfaces unspoken anxieties before they impact your work. Teams draw fish and fill them with their hidden worries. Fears worsen the longer they stay hidden. This exercise creates psychological safety, turning dread into shared understanding. Use it for project kickoffs, difficult transitions, or when the team is thinking one thing but saying another. The metaphor creates psychological distance. People describe a fish, not admitting weakness. The visual element engages different parts of the brain. The time constraint prevents overthinking. Discovering shared fears reduces isolation and builds team cohesion. Example stinky fish content: "I don't understand the technical requirements." "The timeline seems impossible." "I'm worried about letting the team down."

Participants will share stinky fish, surface hidden concerns, and address team worries.
Go first, sharing something genuinely vulnerable. Enforce the no-solutions rule. Keep it moving; this isn't therapy. Watch for patterns across multiple fish for later discussion. Use at the beginning of challenging projects, before difficult conversations, or at the start of workshops dealing with change. Also good for team formation or after major failures. Common patterns: multiple people sharing the same fear; fears about interpersonal dynamics; technical vs. emotional concerns; vague vs. specific fears. Variations: Fresh Fish (hopes and excitement); Remote Version (digital whiteboards); Quick Version (10 min, skip drawing); Anonymous Version (write on cards); Follow-up Version (revisit at project end). Avoid minimizing fears. Don't turn it into problem-solving immediately. Don't let one person dominate. Don't force anyone to share. Don't reference specific people's fish later without permission. Energy often drops during sharing, then rises afterward. This is normal. Use an energizer if needed. Post fish as a reminder. Schedule check-ins. Use patterns to inform planning. Create a "fear mitigation" list.

  1. Setup (2 minutes): Explain the metaphor: "Fears are like fish - fine when fresh, terrible when hidden." Share that everyone will draw their worries and share without judgment. Model vulnerability by going first.

  2. Drawing Phase (6 minutes): Each person draws a simple fish outline (1 minute). Inside the fish, write specific fears or concerns (5 minutes). Encourage specificity: "The timeline feels impossible," not just "worried."

  3. Sharing Phase (10 minutes): Stand in a circle. Each person holds up their fish and shares for 30-60 seconds. Format: "My stinky fish is..." Read what's inside. No commentary, solutions, or reassurance. Just listen. Move quickly around the circle.

  4. Closing (2 minutes): Thank everyone for their courage. Note any patterns (without solving). Transition to the next activity.
