A seven-cell audit of whether a team's habits and incentives actually support learning — or just claim to.
What it is
Five diagnostic cells — current learning habits, psychological safety signals, feedback-loop speed, protected time, and incentives — feed two synthesis cells: root-cause gaps and small experiments to run next. Built as an honest current-state check, not an aspirational values exercise.
Reach for it when
- A retrospective that keeps surfacing the same mistake without anything changing
- An org-design initiative trying to make 'learning culture' concrete instead of a slogan
- A team whose manager believes psychological safety is high and whose reports disagree
Running it
- Have each of 5-10 participants fill zones 1-5 individually first, then share — group discussion up front suppresses honest answers on safety.
- Cluster where perceptions diverge sharply, like a manager seeing safety where reports don't — that gap is itself the data.
- Run a 5 Whys-style root-cause discussion for the Gaps zone rather than stopping at symptoms.
- Close a 60-180 minute session by committing to 1-2 small, reversible experiments with a named owner and a review date.
Watch out: It gets filled in as an aspirational values statement instead of an honest diagnosis, and teams walk away with a long list of experiments and no named owner for any of them.
