Surface all options. Define and weight decision criteria together. Evaluate options with a scorecard. Document the decision and rationale.
If scores don't align, explore why. The first score can bias the discussion, so be aware of anchoring. Low fist-to-five scores mean you need to address concerns. Document dissents; they're valuable if you revisit the decision. Circulate documentation within 24 hours. Execute the communication plan within 48 hours. Review the decision in 30-90 days. Archive the decision document.
